How to Run an Effective Trustee Meeting

Trustee meetings are where most of a scheme's real decision-making happens between AGMs. A few structural habits separate productive meetings from unproductive ones.

Trustee meetings don't carry the formality of an AGM, but they're where most of the real, ongoing decision-making about a scheme actually happens. Poorly run trustee meetings quietly compound into a poorly run scheme.

Before the Meeting

  • Circulate a clear agenda in advance, with supporting documents attached (quotes, financial summaries, correspondence)
  • Confirm quorum requirements under the rules before scheduling
  • Flag any item requiring a formal resolution so trustees come prepared to vote, not just discuss

During the Meeting

Keep It Structured

  • Work through the agenda in order – resist letting one item consume the whole meeting
  • Record every resolution with its exact wording and the vote outcome, not just "agreed"
  • Note any declared conflicts of interest and whether the trustee recused themselves
  • Set a realistic time limit and stick to it – long, unfocused meetings drive down attendance and engagement

Common Time-Wasters to Avoid

Re-litigating decisions already made at a previous meeting
Discussing individual owner complaints in detail rather than as a policy matter
No pre-circulated agenda, leading to ad-hoc discussion
Allowing one trustee to dominate every agenda item
Failing to timebox items, so the meeting runs indefinitely
Not assigning clear follow-up actions with owners and deadlines

After the Meeting

Minutes should be finalised and circulated to trustees promptly – not weeks later when memories have faded. Action items need a named owner and a deadline; an unassigned action item is an action item that won't get done.

Good Governance Is a Habit, Not an Event

The AGM gets the attention, but consistent, well-run trustee meetings throughout the year are what actually keep a scheme functioning smoothly.
